Automation consulting · Business processes · AI

Automating a process nobody understands is a very fast way to make it worse.

TRICOT works inside the operation to understand what happens, where context gets lost and which decisions need a person. We then define what should be kept, connected, automated or built.

01Process

Input, output, owners, states and exceptions.

02System

Actual sources, tools, permissions and integrations.

03Decision

Impact, risk, effort and a verifiable next step.

Direct answer

The tool comes after the work is understood.

Automation consulting examines how a business process works before selecting tools or AI. TRICOT identifies inputs, sources, owners, workflow stages, exceptions and outcomes, compares the available options and can participate in implementation. The right recommendation may be to simplify, configure an existing tool, connect systems, build custom software or wait.

The problem

The tool often arrives before the right question.

Automation can execute exactly what was requested and still make the business worse when the source, rule or intended outcome was poorly defined.

The first decision is not which tool to buy. It is which change deserves to be made.

01The same information is entered into several tools.

02Automation fails when an exception appears.

03Nobody knows which source leads or who corrects an error.

04Technical activity is measured instead of operational change.

05AI is proposed before the decision it should improve is defined.

Not every repetitive task deserves automation. And not every manual process is well designed.

Decision framework

Five possible outcomes. Not one predetermined answer.

Impact, frequency, stability, data quality, error risk, reversibility and adoption determine the next step.

01

KEEP

The current tool already solves the problem

The rationale is documented and unnecessary complexity is avoided.

Choosing not to intervene can be the correct decision.

Conceptual exampleDecision

Current capability verified.

Use and ownership are clear.

No material operational gap.

02

CONFIGURE

The process needs better implementation

Rules, states, permissions or training may resolve the friction without replacing the system.

Existing technology becomes part of the real work.

Conceptual exampleImplementation

States and owners.

Role-based permissions.

Testing with users.

03

CONNECT

The gap sits between systems

We define which event moves which data or action and how failure is handled.

The integration has ownership, limits and recovery.

Conceptual exampleIntegration

Source and destination.

Frequency and idempotency.

Error records.

04

BUILD OR WAIT

Build only when the foundations exist

A stable gap may justify software; a changing process may need more evidence first.

Speed does not replace a critical gate.

Conceptual exampleGate

Stable process.

Trusted source.

Owner and adoption.

Initial consultation and assessment

The conversation opens the case. The assessment produces decisions when needed.

  1. 01

    Review

Read the form and confirm a recognizable problem and fit.

    Fit
  2. 02

    Consult

Understand context, consequences, decision owner, previous attempts and why now.

    Need
  3. 03

    Scope

Decide whether a direct proposal is possible or a paid assessment is required.

    Scope
  4. 04

    Propose

Define deliverables, dependencies, criteria and the next decision.

    Proposal
  5. 05

    Implement

Participate in building, testing, training and measurement as scoped.

    Use

The initial consultation is free and limited. Mapping, architecture and roadmaps belong to the assessment when they are needed.

Judgment

A recommendation does not change an operation.

TRICOT may continue into configuration, integration, development, testing, training and measurement. Forward Deployed describes delivery responsibility, not unlimited availability.

01

Acceptance criteria before building.

02

Samples and sources validated by the client.

03

Permission, error and reversal tests.

04

An owner for adoption and maintenance.

A document may close a phase. The change ends when it enters use.

FAQ

Questions about automation consulting.

An assessment is not mandatory for every case, and building is not a predetermined outcome.

Is the initial consultation free?

Yes. It is used to understand the need and decide the next step; it is not a full audit.

How do you choose what to automate first?

We combine impact, frequency, stability, data, risk, reversibility and adoption capacity.

Do you work with our current tools?

Yes, when their capabilities, permissions and limits can solve the problem reliably.

Does the assessment include development?

Not by default. Implementation is defined as a separate scope or later stage.

What if automation is not appropriate?

The reason is recorded and the recommendation may be to simplify, measure, wait or keep the current process.

How is the result measured?

Using an agreed definition and source before implementation, separating adoption, observed outcomes and estimates.

Initial consultation

Before looking for a tool, tell us what is happening.

The request will be reviewed before a booking link is offered. A clear case may lead directly to a proposal.

Channel in preparation

We review the context first.

See what information we will request, what the conversation includes and what may happen next. Submission does not collect data yet.
