Understand · Structure · Build · Implement · Measure

Building it is only one part. Making it work inside the business is the job.

TRICOT stays involved from the operational problem through adoption. Each stage ends with a verifiable decision before the next one begins.

01Strategy

Problem, priority, source, scope and success criteria.

02Execution

Configuration, building, testing and implementation.

03Adoption

Training, ownership, measurement and evolution.

Direct answer

From an operational problem to an adopted, measurable change.

TRICOT's method turns an operational problem into an adopted, measurable change. We first observe the real work and structure its processes, data, owners and exceptions. We then configure or build the necessary layer, test it with users, implement it, train the team and measure its usefulness. Each stage has a gate: when a critical condition is missing, it is resolved before work moves forward.

Forward Deployed model

Strategy and execution belong to the same job.

A recommendation does not change daily work. A system does not either when it cannot be used, maintained or corrected inside the operation.

Forward Deployed describes delivery responsibility, not jargon or unlimited availability.

01The solution is designed away from the people doing the work.

02Test data does not represent real exceptions.

03Training arrives after everything is built.

04Nobody owns maintenance, costs or evolution.

05Success is declared at delivery rather than use.

The project does not end when it works for the builder. It ends when it works for the person who must use it.

Five stages

Each stage answers a question and ends with a gate.

A client may engage one stage or the full journey, but critical conditions are not skipped to create artificial speed.

01

OBSERVE

What actually happens?

Cases, sources, people, tasks and exceptions are reviewed before proposing the solution.

The problem, decision owner, evidence, outcome and boundaries are identified.

Conceptual exampleStage 1

Current process.

Friction and risk.

Possible baseline.

02

STRUCTURE

How should it work?

States, owners, sources, permissions, rules and priorities are defined.

The target process and acceptance criteria are validated.

Conceptual exampleStage 2

Authoritative source.

Rules and exceptions.

Architecture and roadmap.

03

BUILD

What is the minimum layer?

The system is configured, connected or built in modules with samples and controls.

It passes the agreed test without exceeding permissions.

Conceptual exampleStage 3

Prototype.

Tests and evidence.

Known limits.

04

IMPLEMENT AND EVOLVE

Can it be used and remain useful?

The solution is migrated, taught, piloted, measured and improved with an owner.

Adoption, maintenance and continuity become explicit.

Conceptual exampleStages 4–5

Users and permissions.

Support and documentation.

Use, quality and backlog.

Complete sequence

Observe. Structure. Build. Implement. Evolve.

  1. 01

    Observe

Understand the work, evidence, outcome and boundaries.

    Problem
  2. 02

    Structure

Design the process, source, ownership and priority.

    Design
  3. 03

    Build

Implement the minimum system and test it with a sample.

    Test
  4. 04

    Implement

Train, pilot and confirm the workflow with users.

    Adoption
  5. 05

    Evolve

Measure, maintain and prioritize without recreating disorder.

    Continuity

When a critical answer is missing, the method stops, reduces scope or keeps the process manual.

Shared responsibilities

TRICOT can build the system. The client still owns the decisions.

TRICOT facilitates, proposes, implements, documents and raises risks. The client provides legitimate access, validates sources and rules, participates in testing and manages adoption with support.

01

A decision owner and operational owner are identified.

02

Access and data are supplied legitimately.

03

Validation and scope changes are recorded.

04

Dependencies, costs and maintenance are communicated.

Execution is shared. Responsibility does not remain vague.

FAQ

Questions about the TRICOT method.

The method adapts depth and deliverables without changing its essential gates.

What does Forward Deployed mean?

Working close to the operation and participating in execution until the solution can be used and measured.

Must every stage be contracted?

No. One stage may be engaged, but gates protecting the outcome are not skipped.

What does the client provide?

A decision owner, operational owner, information, legitimate access, validation and participation in testing and adoption.

When do you stop before building?

When a stable process, trusted source, permissions, ownership or success criteria are missing.

How is a solution tested?

Using agreed criteria, representative data, permissions, errors and tasks performed by the intended user.

Who maintains the solution?

The proposal and handoff define ownership, dependencies, costs, support and exit.

Initial consultation

The starting point is a part of the business that needs to work better.

The initial consultation clarifies the problem and whether a direct proposal is possible or deeper assessment is needed.
